A good customer buys bearings from you and everything else from someone else. They are one supplier consolidation away from leaving, and one conversation away from doubling.

What is it?

Single-category customers are both the largest growth opportunity in most distributors’ books and the largest retention risk. The data to find them is already in the ERP. The gap is that nobody produces the list, and salespeople default to selling what the customer already buys.

Ask yourself

For your top 100 customers, do you know how many of your product categories each one buys, and which categories they buy elsewhere?

Yes, partially, no, or don’t know. “Don’t know” is the most useful answer, because it points at the test below.

What does it look like?

Warning signs. None of these proves the leak exists. They tell you where to look.

  • Many active customers buying from one or two categories.
  • No category-penetration report.
  • Salespeople unaware of what else the customer could buy from you.

What data do I need?

The minimum viable set. Most of it is already in your ERP.

The initial check

Start with a small sample. Gathering the exports, agreements, or observations is separate from running the check; agree that work with the person who owns the records.

Penetration = categories bought ÷ categories relevant to that customer type; whitespace = relevant categories not bought

Then ask one question: For the top ten single-category customers, does the rep know who supplies the rest?

Common root causes

Fixes fall into three layers. Not every problem needs software, and almost none needs AI first.

Categories are not defined consistently, or customer type is missing.
