Leak 37 · Order-to-Cash & Operations - Invoice disputes caused by pricing and order errors
The invoice price does not match the quote. The customer short-pays. AR chases, CSR investigates, pricing corrects, a credit is issued. Sixty days later the cash arrives.

What is it?
Disputes are expensive twice: the cash is delayed, and several people spend time resolving something that a correct invoice would have avoided. The root causes are usually upstream: a quote price not carried to the order, a contract price not loaded, a freight charge the customer did not expect, or a quantity mismatch.

Ask yourself
What share of past-due receivables is disputed, and what share of disputes trace to a price or order error on your side?
Yes, partially, no, or don’t know. “Don’t know” is the most useful answer, because it points at the test below.
What does it look like?
Warning signs. None of these proves the leak exists. They tell you where to look.
- Short payments with “price” or “PO mismatch” as the reason.
- AR aging driven by disputes rather than slow payers.
- Disputes resolved by credit more often than by collection.
What data do I need?
The minimum viable set. Most of it is already in your ERP.

The initial check
Start with a small sample. Gathering the exports, agreements, or observations is separate from running the check; agree that work with the person who owns the records.
- 1List currently disputed invoices with amount and stated reason.
- 2For the ten largest, compare invoice price and quantity to the quote and the customer’s PO.
- 3Count how many were your error.
Dispute cost = (disputed amount × days delayed × daily cost of capital) + resolution labor + credits issued
Then ask one question: Which upstream error causes the most disputes, and who owns fixing it?

Common root causes
Fixes fall into three layers. Not every problem needs software, and almost none needs AI first.

- No check that the invoice matches the quote and PO before it goes out.

- Contract prices and customer PO details not loaded, so invoices differ from expectations.
- Technology
- No automated quote-to-order-to-invoice match.
